From Underground Drop Culture to +40M€ Powerhouse
Cold Culture was our first client. And we didn’t choose them by accident.
We came from building and scaling our own successful Shopify DTC brands. We knew performance marketing. We knew conversion rate optimization. We knew what it takes to turn hype into predictable revenue. What we needed was the right partner to prove our system worked beyond our own ecosystem.
Cold Culture was that partner.
Starting Point: 80K€/Month and 95% Spain
When we joined in early 2024, Cold Culture was doing approximately 80,000€ per month. Strong product. Strong community. Massive cultural edge. But the growth engine? Not built to scale.
95% of their revenue came from Spain. International expansion was more of an idea than a structured plan. Paid media was running, but not engineered. The Shopify website converted, but not at its real potential.
In other words: insane upside.
First 6 Months: 80K€ to +1.5M€/Month
Within six months of working together, we scaled Cold Culture to over 1.5 million euros per month.
Not with hacks. Not with lucky virals. With structure.
We rebuilt everything:
- New Shopify website design
- New international CRO-focused UX
- Complete Meta and Google Ads restructuring
- Country-specific funnels
- Creative testing framework at scale
- A new growth mindset inside the company
This wasn’t “let’s optimize a bit.” This was let’s build a real DTC growth engine.
International Expansion Without Losing Cultural Edge
One of the biggest challenges for any streetwear brand is scaling internationally without diluting brand identity.
We solved this by localizing deeply.
Not just translations.
We adapted:
- Copy tone per country
- Product sorting logic
- Homepage storytelling structure
- Creative angles in ads
- UGC messaging per market
Spain went from 95% of revenue to just 25%. The brand became truly international. Europe, US, and beyond started compounding.
This is what real digital marketing for DTC brands looks like. Not just scaling ads, but engineering market-specific conversion systems.
Year One: +24M€ Revenue with +10% EBITDA
After one year working together, Cold Culture closed above 24 million euros annually with double-digit EBITDA.
And let’s be clear: that only happens when product, operations, and marketing are aligned.
The Cold team delivered. Collections were hot. Every drop felt like an event. Stock didn’t run out. Operations scaled with demand.
But the growth engine? That was ours.
Award-Winning Shopify Website
We didn’t just scale revenue. We built one of the best Shopify experiences in the world.
Cold Culture won the award for second best Shopify website worldwide. We were invited to Shopify HQ. Featured on the Shopify homepage as a benchmark brand.
This wasn’t by chance.
Our Shopify CRO strategy focused on:
- High-converting product pages
- Themed collection pages
- Truly immersive experience
- Advanced merchandising logic
- Speed optimization
- Mobile-first UX
- Data-driven A/B testing loops
When you combine streetwear energy with tech creativity, you don’t get average results. You get dominance.
The Interactive Outfit Builder That Increased AOV Online and In-Store
Then we built something that perfectly represents how we think about Shopify conversion rate optimization for DTC brands: a fully custom interactive outfit builder. You can see it live here: Cold Culture Outfit Builder.
This was not a plug-and-play bundling app. It was a tailor-made Shopify development project designed to increase:
- Average Order Value (AOV)
- Engagement time
- Overall conversion rate
Instead of a traditional ecommerce grid, users entered a visually striking, immersive interface where they could:
- Switch between collections for tops, bottoms and accessories
- Mix and match pieces dynamically
- See every selection update in real time
- Unlock tiered discounts as they completed their look
Shopping became an interactive styling experience, not just a product listing.
The impact:
- Customers stayed longer on site
- More products were added to cart
- Full outfits were perceived as higher value than single items
- AOV increased naturally through behavior design
That is real CRO. Not changing button colors. Engineering buying behavior.
But we took it even further by connecting online and offline.
The outfit builder was so visually powerful that we installed it on touch screens inside Cold Culture retail stores. While customers waited in the massive queues outside, they could:
- Build their outfit on a kiosk
- Purchase directly for home delivery
- Create their look, take a screenshot and buy the pieces in-store
It transformed waiting time into buying time. It merged ecommerce and physical retail into one seamless conversion system.
This is what happens when Shopify development, UX design and performance marketing are integrated. You do not just create a feature. You create a revenue engine that works across channels.
The Viral Drop Game: 20K Emails in 2 Hours
And then we pushed creativity further.
For one of the drops, we built a fully branded Flappy Bird-style game inside the collection page. You can check it out here.
Instead of a bird, the character was a dragon inspired by one of the upcoming tees. The entire game was themed around the drop. It included:
- Worldwide ranking leaderboard
- Gamified score competition
- Email capture after the third play to save your score
- Full integration with Klaviyo flows
The result?
- +20,000 emails collected in 2 hours
- +400,000 players in the first 24 hours
- Massive organic sharing
- Insane drop anticipation
This is what happens when performance marketing meets culture. You stop competing on CPMs. You create demand.
More Than an Agency: The Core of the Digital Department
We weren’t “the ads guys.”
We became the core of their digital department.
We helped hire key profiles. Structured the performance team. Built reporting dashboards. Designed testing processes. We were present every Black Friday, spending the entire week with them in person. We were at the Christmas dinners.
I even tattooed the Cold Culture logo.
That’s the level of belief.
The System That Got Copied by the Industry
After Cold Culture’s explosion, other streetwear brands started copying the system:
- Drop-driven funnels
- Localized Shopify experiences
- Creative-first paid media structures
- Gamified launches
- Interactive ecommerce tools like outfit builders
- High-frequency CRO testing
But copying the surface isn’t copying the engine.
The difference is in the integration between:
- Shopify development
- Conversion rate optimization
- Paid media scaling
- Email and retention systems
- Data-backed decision making
That integration is what we build at Black Comet.
Proof That Our Growth System Works
Cold Culture was proof.
Proof that our ecommerce growth strategy works outside our own brands. Proof that Shopify DTC brands can go from underground drop culture to multi-million euro international powerhouses without losing authenticity.
From 80K€/month to +1.5M€/month in 6 months.
From 95% Spain to global brand.
From early-stage Shopify store to award-winning ecommerce experience.
From community brand to +24M€ revenue with +10% EBITDA.
Crazy times.
But not luck.
System.
And this was just the beginning.
